I didn't read the whole thread, so maybe someone has already suggested this:
What if the characters grew from children to adults as they progress in levels? It could be something as simple as growing the scale of the 3D model. (let's just pretend that dwarf boys are born with a beard ) A lvl 1 char would then have a tiny hitbox and be hard to get a lock on. (and replace the initiation bow/sword/staff with a slingshot?) Somewhere around lvl 45 your hair would start to turn gray.
